Black Friday falls on November 27, 2026, with Cyber Monday on November 30. The brands that earn the best return this year won't be the ones that spend the most. They will be the ones that gathered learning data in October, prepared their product feeds for AI shopping assistants, and measured success by profit rather than ROAS.
Three Things to Know About Black Friday 2026
The season is longer, and the peak has shifted. Adobe forecasts US online holiday spending of $275.1 billion in 2026, up 6.7% year over year, with October alone expected to grow 8% to $95.8 billion. Because discounts start earlier, Black Friday is set to grow faster than Cyber Monday (Adobe).
AI is both the ad engine and the storefront. Google AI Max, Meta Advantage+ and TikTok Smart+ now handle most targeting decisions. The competitive edge has moved to creative variety, clean conversion data and feed quality.
The compliance bar is higher. In the EU, a discount must be measured against the lowest price of the previous 30 days, and since August 2, 2026, the AI Act's transparency obligations are enforceable. In the US, the FTC still expects a "was" price to be genuine. Lock in prices early and keep records.
What Makes Black Friday 2026 Different?
The calendar is set: Thanksgiving on November 26, Black Friday on November 27 and Cyber Monday on November 30. But no single day is the season anymore. Demand now stretches from October into December, and discounts start earlier every year.
2025: Record Sales and the Rise of AI Traffic
According to Adobe Analytics, US online spending on Black Friday 2025 rose 9.1% to $11.8 billion, Cyber Monday reached $14.2 billion, and the full season set a record at $257.8 billion (Adobe). Salesforce put global Cyber Week sales at 336.6billion,up7%,andattributed20%oforders(67 billion) to AI and agents (Salesforce via Barchart). Shopify merchants sold $14.6 billion over the BFCM weekend, a 27% increase (Shopify).
The standout figure was AI-referred traffic. Adobe measured an 805% year-over-year jump in visits to US retail sites from tools such as ChatGPT, Gemini and Perplexity between November 1 and 28, 2025. Those visitors converted 31% better than other traffic over the season (Adobe). The growth came off a small base, and Adobe expects it to slow to about 130% in 2026. AI traffic is no longer a novelty; it is a channel to measure and optimize like any other.
2026: Earlier, More Mobile, More Social
Adobe's September 2026 forecast expects Cyber Monday to remain the biggest day at $15.1 billion (+6.2%), while Black Friday grows faster to $12.9 billion (+9.2%), a gain Adobe ties to early discounting. A record 63% of Thanksgiving Day spending is expected to come from mobile, and 57.4% across the season. The biggest revenue-share gains are forecast for social media (+17%) and affiliates, including influencers (+12%), versus just 4% for paid search (Adobe). A media plan built mainly on search will miss where growth is fastest.
Consumer trust in AI is also changing how people buy. In Adobe's July 2026 survey of 5,000 US consumers, 77% of those who shop with AI said it makes them more confident in their decisions (Gizmodo). Adobe also reports that AI-referred visitors are 32% more likely to add items to their cart and generate 43% more revenue per visit; 18 months earlier, non-AI traffic was 128% more valuable (Retail Dive).
Ad Costs: Expensive Impressions, Cheaper Orders
Across Meta accounts analyzed by Biddy Co, median CPM on Black Friday 2025 was 57% higher than the same accounts' October average. Yet conversion rates rose 226%, so cost per purchase fell 42% (Biddy Co). Billy Grace's European data tells a similar story: CPM rose from €6.50 to €8.83 while cost per order dropped 18% (PPC Land). These are agency and vendor datasets, not industry benchmarks. Still, the shared lesson holds: the real risk isn't Black Friday itself but the run-up, when CPMs climb (from the week of November 17 in 2025) before conversion rates follow.
AI in Advertising: Which Tool Does What?
In 2026, every major platform hands targeting, bidding and placement decisions to AI. Marketers now steer less through settings and more through what they feed the system: data, creative and business goals.
Google: AI Max, Performance Max and AI Mode
AI Max for Search left beta in April 2026. In September 2026, Search campaigns using automatically created assets or campaign-level broad match were automatically upgraded to AI Max (TechWyse, PPC Land). As announced at Google Marketing Live 2026, ads inside AI Mode are reached through AI Max and Performance Max (Google). The new AI Brief lets advertisers set guardrails for ad messaging, such as "never mention prices" (TripleDart).
When Should You Use Seasonality Adjustments?
Google recommends seasonality adjustments only when you expect a major short-term shift in conversion rate. They work best over 1 to 7 days and lose effectiveness beyond 14. They are available for Search, Standard Shopping and Display campaigns using tROAS or tCPA, as well as Performance Max (Google Ads Help). In practice, apply the adjustment only to the November 27–30 window, sized to last year's actual conversion lift, not to all of November. And avoid restructuring campaigns in the final two weeks, so you don't reset learning.
Meta and TikTok: Automation Is the Default
In 2025, Meta renamed Advantage+ Shopping campaigns to Advantage+ Sales and made Advantage+ settings the default for sales campaigns. Its generative tools can turn up to 20 product photos into multi-scene videos and create new backgrounds (Hawky). According to a June 2025 Wall Street Journal report citing people familiar with the matter, Meta aims to let brands fully create and target ads with AI by the end of 2026 (Adtaxi). On TikTok, Smart+ runs automated performance campaigns. In TikTok Shop markets, GMV Max is being expanded to factor in costs such as affiliate commissions and coupons, optimizing for true return (TikTok).
Creative Fatigue: Creative Is the New Targeting
Once targeting is automated, the creative itself becomes the signal that tells the algorithm whom to reach. Plan creative in three waves: early access in the first weeks of November, Black Friday week, then Cyber Monday and "last chance" messaging. Use AI to multiply variations, but mind the rules. In the EU, the AI Act's transparency obligations have applied since August 2, 2026, including disclosure of deepfakes: realistic AI-generated or manipulated images, audio or video (EU AI Act overview). Whether a specific ad creative falls under this depends on its content, so check the European Commission's transparency guidelines or ask counsel.
AI Assistants and Agentic Commerce: Your Feed Is the New Storefront
In-chat checkout is moving slower than the hype. OpenAI launched Instant Checkout in September 2025, then in March 2026 said it was "moving to Apps" and shifted toward retailer apps, keeping product discovery inside ChatGPT (Retail Insight Network). By February 2026, only around 30 Shopify merchants were live on it, according to Forrester analyst Emily Pfeiffer (Flatline Agency). Google's Universal Commerce Protocol (UCP), announced in January 2026, enables a "Buy" button in AI Mode and Gemini (BigCommerce). The UCP hub in Merchant Center opened to select US merchants on October 6, 2026, and requires the native_commerce attribute on products (ChannelEngine).
For most merchants, the 2026 priority is visibility, not checkout. AI Mode reads the same Merchant Center feed as Google Shopping. Missing titles, ambiguous variants, stale price or stock data and an undefined return policy are the fastest way to disappear from AI recommendations.
Tactics That Decide Black Friday ROI
When automation levels the playing field, the difference comes down to timing, measurement and data quality.
Budget and Bidding Calendar
The season effectively opened with Amazon's Prime Big Deal Days on October 6–7, 2026 (NBC News). From here, plan in phases:
Mid- to late October: Test creative and bids, grow opted-in email and SMS lists, and build remarketing pools while CPMs are still low. EU sellers should lock Black Friday reference prices by October 28 (see the 30-day rule below).
November 1–15: Run early-access campaigns and raise budgets gradually.
November 16–26: As CPMs climb, shift budget toward existing customers and cart abandoners. Don't launch new campaign structures.
November 27–30: Apply seasonality adjustments, loosen budget caps, and check stock and prices hourly.
December: Run second-purchase flows for new customers and holiday gifting campaigns.
Measurement: Profit, Not ROAS
ROAS is misleading during a sale. Take a product with a 50% gross margin: a 30% discount cuts the margin to about 29% of the sale price, and break-even ROAS rises from 2 to about 3.5. That's why you should track POAS (profit on ad spend: gross profit after product cost, discount, shipping, returns and fees, divided by ad spend) and MER (total revenue divided by total marketing spend). Where possible, send profit rather than revenue as the conversion value. Value-based bidding then stops pouring marketing budget into low-margin bestsellers.
Signal Quality: CAPI, Enhanced Conversions and Privacy
Conversions lost to browser restrictions teach automated bidding the wrong lessons. Server-side solutions such as Meta Conversions API and Google tag gateway, along with Google Enhanced Conversions, which uses hashed first-party data, narrow this gap significantly. Google reports an average 14% conversion uplift for advertisers using tag gateway and is positioning Data Manager as the hub for first-party data in 2026 (Google).
These tools are not a way to track users who declined consent. In the EU and UK, sending first-party data to ad platforms requires a valid GDPR legal basis and properly managed consent, and Google requires Consent Mode for EEA traffic. In the US, check your obligations under state privacy laws such as California's, including opt-outs from data sharing for targeted advertising.
Retail Media: Winning the Digital Shelf
Marketplaces capture the season's highest-intent traffic. Sponsored product and brand formats on Amazon Ads, Walmart Connect and similar networks reach that demand directly, but the customer data stays with the platform. Use marketplace ads to defend rankings and clear inventory, and use your own site to acquire customers and the data that comes with them. On Amazon, promotional prices from Prime Big Deal Days are excluded from the deal lookback window, so October deals shouldn't hurt Black Friday deal eligibility (GeekSeller).
The Rules of the Game in Europe and the US
A discount that can't be backed up is a liability, not a promotion. Regulators on both sides of the Atlantic focus on whether the "was" price is real.
The EU's 30-Day Prior Price Rule
Under Article 6a of the Price Indication Directive, in force since May 2022, every announced price reduction must show the prior price: the lowest price the trader applied in at least the 30 days before the reduction (European Commission). In the 2024 Aldi Süd case (C-330/23), the EU Court of Justice confirmed that the advertised percentage itself must be calculated from that 30-day low (Herbert Smith Freehills Kramer). Member states transpose the rule themselves, and some add their own requirements, such as Poland's prescribed wording for the prior-price label (Hogan Lovells).
The practical consequence: any price cut you make from October 28 onward becomes the reference price for a November 27 discount. Lock prices before then, log daily price history, and calculate every "% off" claim from the 30-day low.
The US: Genuine Former Prices
The US has no federal day count, but the FTC's Guides Against Deceptive Pricing treat a former price as legitimate only if the product was openly offered at that price, in good faith, for a reasonably substantial period (eCFR, 16 CFR Part 233). Some states are stricter; California, for example, generally looks to the prevailing price in the preceding three months. Inflating a price in early November to advertise a bigger Black Friday discount is exactly what these rules target.
Influencers, Minors and AI Disclosure
The FTC's Endorsement Guides require clear disclosure of any material connection between a brand and an influencer, and EU consumer law treats undisclosed paid promotion as an unfair practice. Write disclosure requirements into every creator brief. In the EU, the Digital Services Act bars online platforms from showing ads based on profiling to users they know are minors, so exclude under-18 audiences from targeted campaigns. And as covered above, the AI Act's transparency rules have applied since August 2, 2026.
After the Season: Real ROI Shows Up in January
Black Friday's true return depends on whether new customers buy a second time. Put them in their own segment, exclude them from prospecting campaigns, and set up category-specific second-purchase flows within 30 to 60 days. Report campaign success in terms of customer lifetime value (CLV). A customer who arrives for a discount and never returns may look like a win on the ROAS dashboard, but on the balance sheet, it's a loss.
The winners of 2026 won't be the brands with the deepest discounts. They will be the ones that followed the rules early, kept their data clean and fed AI the right inputs.
